Evidence before fixes

  • Session recordings on the leakiest step — watch ten before changing anything.
  • Speed: measure LCP on the actual PDP template, on a mid-range phone, on 4G.
  • Payment failure rates by gateway — often the largest invisible leak.

How it works

Stages cascade: sessions → product views → cart → checkout → purchase. Leak value = dropped visitors × contribution per order.

The what-if shows the value of a 10% relative fix at the weakest stage — usually worth more than a traffic budget increase.

Evidence first: ten session recordings, real-device speed measurement, and payment failure rates by gateway — before a single change.

Worked example

50,000 sessions → 1,250 purchases (2.5%). The cart-to-checkout step converts 59% and leaks ₹21 L of contribution monthly — session recordings show the shipping charge reveal. Moving it earlier recovers a third of the leak in two weeks.

Questions, answered

What's a good end-to-end conversion?

Category-dependent: 1–3% is common for D2C. The trend and the stage pattern matter more than the absolute — a leak at checkout is fixable this week; a leak at PDP is a bigger job.

Should we A/B test the fix?

If traffic allows (roughly 1,000+ conversions/month), yes. Below that, ship the fix and judge on week-over-week stage conversion — waiting for statistical purity costs more than it saves.
